Hidden costs that the consultant fee does not show
Ad budget
The ad budget is the largest cost in almost every ad project. Meta explains daily and lifetime budgets in the Meta Business Help Center page about budgets. In the audit of 26 September 2026, the Rama Digital ad account ran 7 campaigns with a total daily budget of IDR 405,000.
AI API cost
Chatbots and AI agents pay the AI model per token. Prices per token differ a lot between models, as the Claude Platform pricing page and the OpenRouter pricing page show. For 1 of our B2B clients, the cost per AI reply fell from USD 0.091 to USD 0.003 after an optimization in September 2026. So the model choice can change the monthly bill about 30 times. Simulation: 3,000 replies per month cost USD 273 at the old rate and USD 9 at the new rate.
WhatsApp message cost
From 1 October 2026, Meta charges for service messages above 1,000 free messages per business number per month. The rate is IDR 356.65 per message to an Indonesian number. A marketing template message costs IDR 586.33. The source is the Meta pricing page for the WhatsApp Business Platform.

Your team's time
Your team still gives account access, answers hot chats, and approves creatives. A consultant cannot remove this work. Count team hours as a cost, even without an invoice.
Step 1: Write 1 problem and its baseline numbers
Write 1 problem that you want to solve, for example a rising cost per chat or chats that do not become orders. Record the baseline from the last 30 days: ad spend, chats, orders, and revenue.
Without a baseline, you cannot measure what the consultant adds. Keep an Ads Manager screenshot and an order summary from the same dates.
Step 2: Calculate the gross margin per order

- WhatsApp service messages: 3,000 messages, minus 1,000 free messages, times IDR 356.65. The result is IDR 713,300.
- Total cost per month: IDR 11,713,300.
Step 4: Calculate the break-even point and payback
Use the 2 formulas below. Both use the gross margin from Step 2.
- Monthly break-even = total cost per month divided by gross margin per order.
- Payback = one-time cost divided by net benefit per month. Net benefit = extra orders times margin, plus the cost you save, minus new monthly costs.
In the Step 3 simulation, break-even is IDR 11,713,300 divided by IDR 250,000, which is 47 orders per month. If your ads have never given 47 orders in a month, start with a one-time service, not a retainer.
Step 5: Set a stop rule before you pay
Write when you will stop an ad or a contract. This rule protects your money better than a promise of results.
Our own rule since 27 September 2026: stop a WhatsApp chat ad that spends more than IDR 50,000 with 0 chats. Our second rule: wait 48 hours before you judge a sales campaign. Our class buyers paid 0 to 2 days after the chat in September 2026.

What we learned from our own money
The audit of 26 September 2026 shows that our TOFU chat campaign spent IDR 1,251,410 in 7 days for 127 chats. The cost per chat was IDR 9,854. These are Meta results, not orders.
On the same day, we moved a class ad set to a broad audience because the warm audience was too small. That ad set spent IDR 155,034 with 0 chats. Our lesson: a deadline ad works only on people who already saw the offer.
The Chatbot Optimization campaign from 25 to 27 September 2026 gave 32 chats from IDR 349,875, but 0 invoices. Almost no one who asked had a bot yet, so a low cost per chat did not mean the right chats.
